Redesign Business AI Practice
Most organizations approaching AI strategy do not know where they actually stand. They have a sense of the ambition. They have seen competitors announce AI initiatives. They have executives asking what their AI strategy is. What they do not have is a clear, honest picture of the organizational conditions that will determine whether an AI investment succeeds or fails.
That gap is what the AI Readiness Assessment measures. Not whether AI is theoretically possible in the organization. Not whether the technology exists to do what the executive team has in mind. Whether this specific organization, with its current data infrastructure, leadership alignment, talent base, and use case clarity, is positioned to get value from an AI investment.
The answer is almost never a simple yes or no. It is a profile: strong in some dimensions, weak in others, with specific gaps that need to be addressed before the strategy sprint begins or the build starts. The assessment makes those gaps visible before money is committed to work that will fail because of them.
Why readiness varies by dimension, not overall
Organizations are not uniformly ready or unready for AI. A company can have excellent data infrastructure and no leadership alignment. A company can have strong executive commitment and data that is not in a state to support any meaningful AI use case. A company can have a clear use case and no internal talent capable of maintaining what gets built.
Treating readiness as a single variable misses this. It produces assessments that say an organization is "70% ready," which tells the leadership team nothing useful about where to invest attention before the build begins. The five-dimension framework exists because readiness in each dimension has different implications, different remediation paths, and different timelines to fix.
The five dimensions
Dimension 1
AI Vision and Leadership
This dimension measures whether the organization has a coherent, specific vision for what AI should accomplish, and whether the leadership team is aligned behind it. A vague aspiration to "become more AI-driven" is not a vision. A specific commitment to automating the first-line response layer of customer support by Q3, with a named executive accountable for the outcome, is a vision. Leadership alignment means the same thing: not general enthusiasm for AI in the abstract, but agreement on what the organization is trying to achieve with it, who is accountable, and what it will cost in time, money, and organizational change to get there. Organizations that score low here are not ready for an AI build. They are ready for a strategy session first.
Dimension 2
Data Maturity
AI runs on data. The quality, accessibility, and governance of an organization's data determines what AI can do within it. Data maturity is not primarily a technology question. It is a question of whether the organization knows what data it has, where it lives, how clean it is, who owns it, and whether it can be moved or accessed for AI use without triggering compliance, privacy, or security constraints. Organizations with strong data maturity have a significant advantage in AI readiness because they can move directly to use case design. Organizations with low data maturity face a choice: invest in data foundations first, or identify use cases that do not require the data that is in poor shape. Neither path is wrong. The assessment makes the choice visible.
Dimension 3
Technology and Infrastructure
This dimension measures the organization's technical environment: whether existing systems can integrate with AI tooling, whether there is API access to the data and systems the use cases will require, and whether the organization has the security and compliance architecture in place to deploy AI in production. It also includes a vendor-neutrality question: whether the organization is already committed to a specific AI platform in ways that constrain the strategy before it begins. A technology estate that is heavily locked into a single vendor's ecosystem is not necessarily a problem, but it is a constraint the strategy needs to account for. The assessment surfaces those constraints early rather than discovering them mid-build.
Dimension 4
Talent and Culture
Organizations need two kinds of capacity to succeed with AI: the internal technical capability to maintain and evolve what gets built, and the cultural readiness to change how work happens when the AI is deployed. Internal technical capability does not require a large AI team. It requires at least one person who understands how AI systems work, can evaluate outputs, and can communicate with external partners about what is needed. Cultural readiness is harder to measure and more important to get right. An organization that treats AI as a productivity tool layered on top of existing workflows will get different results from one that is willing to rethink the workflows themselves. The assessment distinguishes between these two conditions and scores them separately.
Dimension 5
Use Case Clarity
This is often the dimension where organizations are most overconfident. They have use cases. They have lots of use cases. What they frequently do not have is use cases that are specific enough to build against, prioritized by business impact and technical feasibility, and owned by someone who can define what success looks like. A use case that says "improve customer service with AI" is not a buildable specification. A use case that says "reduce average handle time on billing inquiry calls by 25% by surfacing the customer's last three invoices and flagging payment discrepancies before the agent opens the account" is buildable. The assessment measures whether the organization's use cases are at the level of specificity that a 12-week build can address, and identifies which ones have the best combination of business value and readiness to move.
How the score works
Each of the five dimensions is scored on an eight-point scale, giving a maximum total score of 40. The score is not a grade. It is a map of where work needs to happen before or alongside the AI build.

Foundations Stage
Significant gaps exist across multiple dimensions. The organization is not ready for a direct AI build. The right next step is a structured AI strategy sprint to establish vision alignment, data clarity, and a prioritized use case before committing to a build investment.

Ready Stage
The organization has sufficient readiness in most dimensions to begin the AI strategy sprint immediately. Specific gaps exist but can be addressed in parallel with strategy work. The 12-week build is achievable with those gaps actively managed.

Scale Stage
Strong readiness across dimensions. The organization can move directly to use case selection and build planning. The strategy sprint becomes a focusing exercise rather than a foundations exercise, and the 12-week build can proceed with high confidence.
The total score is only part of the picture. An organization that scores 28 overall but has a 2 out of 8 on use case clarity needs to address that specific gap before the build begins, regardless of strength in other dimensions. The dimension-level scores are more actionable than the total.
What the assessment is not
The AI Readiness Assessment is not a gatekeeping exercise. It does not exist to tell organizations they are not ready for AI. It exists to identify where the gaps are so that the strategy sprint and the build address the right problems in the right order.
An organization that scores in the Foundations stage is not disqualified from AI transformation. It is positioned to approach it in a sequence that gives the investment a real chance of working. The strategy sprint may need to begin by clarifying use cases or establishing data governance before moving to build planning. That is a better outcome than committing to a 12-week build and discovering at week eight that the use case cannot be built with the data that is actually available.
The assessment produces a scored report across five dimensions, with specific gap descriptions and recommended next steps. It takes ten questions and roughly eight minutes to complete. Where readiness leads
The assessment sits at the beginning of the 4D Framework: Discover, Define, Design, Deliver. The assessment is the Discover phase. It establishes the organizational baseline that the Define phase builds on.
The Define phase is a two-week AI strategy sprint. It takes the readiness profile from the assessment and translates it into a specific AI strategy: which use cases to pursue first, in what sequence, with what investment, against what success criteria. The output of the sprint is a strategy document that is specific enough to act on, not a vision deck that requires another round of facilitation to make useful.
The Design phase is the 12-week custom build. It takes the strategy sprint output and builds the AI agent or system into production. The adoption and rollout phase follows.
Each phase assumes the prior phase was completed. An organization that skips the assessment and moves directly to the strategy sprint will spend part of that sprint doing discovery work that should have been done beforehand. An organization that skips both and moves directly to the build will discover its data and use case gaps at the worst possible time.
The assessment is fast. The gaps it surfaces are not. Identifying them at the beginning is the most efficient thing an organization can do before committing to an AI investment.
